School admissions teams have been sending email campaigns since long before parents started scrolling TikTok and booking tours from their phones. The channel has always been crowded, but the rules for cutting through were consistent: write a clear subject line, make the email visually compelling, track who opened it, and follow up. In January 2026, Google activated AI Inbox features across Gmail for its three billion active users. Microsoft's Outlook Copilot reached general availability the same month. The inbox a parent opens today is not the inbox your email team was imagining when they scheduled that campaign. For an increasing share of families, the first reader of your school's email is an AI.
AI inboxes in Gmail and Outlook now summarise email threads, surface priority to-do items, and rank messages by inferred importance before a family member opens anything. This means the full text of a school email may never be read if the AI summary does not clearly communicate the key action.
Google's January 2026 launch of AI Inbox describes the feature as a "personalised briefing" that highlights to-dos, identifies the user's VIP senders, and allows high-stakes items such as a bill due tomorrow, a dentist reminder, or a registration deadline to rise above routine messages. The system infers importance from signals including who the user emails frequently, relationships it detects from message content, and whether the email contains a time-sensitive instruction. A school email that does not contain a legible call to action may simply not surface.
Microsoft's Outlook Copilot summarises unread emails and entire threads into concise overviews with numbered citations linking to specific messages. Critically, Microsoft expanded this capability in early 2026 to users who do not hold full Copilot licences, widening the reach of AI summarisation well beyond enterprise subscribers and into the personal email accounts that parents use daily.
Gmail alone accounts for between 25% and 32% of all email opens globally. When the platform changes how it processes and surfaces messages to three billion users, almost every education email list is affected within the first send cycle.

Both platforms use large language models to extract the most important action or piece of information from an email, condense it into a summary, and surface that summary to the user, often before they click open. The AI decides what is important based on message structure, clarity, and signals like sender reputation and urgency language.
Gmail's AI Inbox does not simply reorder messages. It actively interprets them, identifying the action a user needs to take, the deadline attached to that action, and the sender's relationship to the user. An open-day invitation from a school the family has corresponded with before is treated differently from a cold outreach email from an unfamiliar institution. Schools with a strong existing sender relationship are better positioned in AI inbox rankings. Schools that have never had the family engage with their emails before are fighting a steeper prioritisation battle on every send.
Outlook Copilot can be asked, in natural language, what remains unresolved in a thread. A parent could ask "What do I still need to do regarding this school?" and get a consolidated response across multiple emails without opening any of them. This changes what engagement looks like entirely. A family may be actively tracking your communications and responding to the AI's interpretation without any of those interactions registering as opens or clicks in your CRM.
The scale of the behavioural shift is significant. A 2026 survey by email deliverability platform Validity, drawing on more than 1,000 US consumer responses, found that 55% of consumers now make decisions based on AI-generated email summaries alone. Of those, 35% skip the full email, 15% choose not to open it, and 5% delete based on the AI summary alone, without the sender ever knowing a human encountered their content.

Open rates were already unreliable before AI inboxes arrived, because Apple Mail Privacy Protection, active since 2021 and now affecting an estimated 50 to 60% of recorded email opens, pre-loads tracking pixels and inflates open rate data. AI summaries compound this problem by enabling families to act on email content without ever triggering an open event at all.
Research from Litmus, one of the most widely cited email analytics platforms, shows that only 15% of email marketers still use open rates as their primary success metric. The reason is structural: the data is no longer trustworthy across the range of email clients families use. For schools still reporting campaign performance to leadership or boards on open rates, the numbers are presenting a distorted picture of how communications are actually landing.
AI summaries add a layer that makes tracking even harder to interpret. A parent reads an AI-generated summary of your school's open-day invitation, clicks the registration link surfaced by the summary interface, and completes the booking, without ever formally opening the email. Your CRM records zero opens and zero clicks. The parent has registered. The tracking layer and the behaviour layer have separated entirely.
Click-through rate has become the more reliable proxy for real engagement, and even that is imperfect in an AI inbox environment. Schools that move toward tracking downstream enrolment behaviours such as form completions, tour registrations, and application starts will have a more accurate view of whether their email is driving action than any inbox-level metric can provide.

Emails that rely on design elements to carry critical information, bury the key action below multiple content blocks, include important details only in attachments, or ask families to decode vague language before understanding what to do are most likely to be summarised poorly or deprioritised by inbox AI.
Design-dependent emails. If an open-day invitation places the date, registration link, and venue inside a graphic image rather than in plain text, the AI summariser cannot extract that information. The summary surfaced to a parent may say "Open Day invitation from [School Name]" while omitting the date, location, and call to action entirely. The school has successfully reached the inbox. The family has no reason to act.
Emails with multiple competing calls to action. A single email that asks families to register for an open day, complete a pre-enrolment form, schedule an admissions interview, review updated fee information, and follow the school on social media presents a categorisation problem for AI. The summariser will prioritise whichever action appears most prominent in the text, which may not align with what your admissions team most urgently needs families to take this week. The result is a summary that mentions one action and loses the rest.
Attachment-dependent emails. Schools that send emails pointing families toward a PDF for tuition fees, scholarship eligibility criteria, or programme details are routing critical information through a format that inbox AI cannot read or summarise. If the information a family needs to make a decision is inside an attachment, it is invisible to the AI summary and harder for the parent to act on.
Vague subject lines and opener paragraphs. Subject lines like "Exciting news from [School Name]!" paired with an opening paragraph that holds back the actual news give the AI nothing useful to extract. AI summarisers use early message text and subject lines as primary signals. A school that front-loads the critical information has a structural advantage over one that saves it for the third paragraph.

Schools should treat the first two sentences of every email as the full message, because for a growing share of families, that is all that will be read. Front-loading the single most important action, using a specific date or deadline, and writing in plain language are the three changes that improve AI readability and human readability simultaneously. The same email that performs well with an AI summariser also performs better with a time-pressured parent reading on a phone at 10pm.
Put the key action in the first paragraph. If a family needs to register for an open day by Friday the 15th, that information needs to appear in the first two or three sentences, before institutional branding, before context, before anything else. AI summarisers reward front-loading. So does every piece of research on how people read email on mobile devices.
Use one call to action per email, with a specific date or deadline attached. "Register for our Open Day on Saturday 22 November" is an instruction an AI can extract and surface accurately. "Explore our many upcoming events and be sure to connect with us across our channels" is not extractable by any summariser, and it is unlikely to produce a clear action from a human reader either. One email, one action, one specific date.
Never put essential information only in an image or an attachment. Inbox AI cannot read the content of image files, and most summarisers will not describe PDF contents. Tuition figures, event details, application requirements, and scholarship deadlines need to appear in crawlable plain text in the email body. If the information that would move a family toward a decision is inside a graphic or a brochure PDF, it is invisible to the AI summary and to any parent using that summary to manage a crowded inbox.
Write link text that names the action. Links labelled "Click here" or "Find out more" give AI summarisers no usable information. Links labelled "Register for Open Day — Saturday 22 November" or "Download the 2026 Scholarship Application Form" are extractable and can appear directly in an AI-generated summary. The specificity that helps AI also helps families understand immediately what they are clicking.
Test your emails against the AI before you send. Paste the email into Gmail or Outlook and ask the AI to summarise it. If the summary does not name your key action, your deadline, or your school in a meaningful way, the email is not AI-ready. This takes three minutes and is the most direct diagnostic available for whether your email will survive the new inbox.

There is also a governance dimension to this that many schools overlook. Families do not experience institutional communication one office at a time. They experience the full volume of messages arriving from admissions, finance, housing, the principal's office, and extracurricular coordinators. When those messages overlap, conflict in timing, or compete for priority, an AI inbox trying to sort the most important action may surface the wrong one, or none of them.
